Appelons-les Victor et Marc.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Depuis plusieurs semaines, un sujet revient r\u00e9guli\u00e8rement dans leurs \u00e9changes :<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Victor cherche absolument \u00e0 ce que Marc reconnaisse son erreur.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Et plus les discussions avancent, plus quelque chose me frappe :<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">au fond, Victor ne cherche pas seulement \u00e0 comprendre ce qui s\u2019est pass\u00e9.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Il cherche surtout \u00e0 identifier qui est responsable.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">C\u2019est un r\u00e9flexe extr\u00eamement humain.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Quand une situation se tend,<br>quand les r\u00e9sultats ne sont pas l\u00e0,<br>quand les tensions montent\u2026<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">nous cherchons souvent un coupable avant de chercher \u00e0 comprendre le syst\u00e8me qui a produit la situation.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Et c\u2019est pr\u00e9cis\u00e9ment ce que Michael Timms d\u00e9crit dans un TED que j\u2019ai trouv\u00e9 tr\u00e8s juste sur le leadership.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Face \u00e0 un probl\u00e8me,<br>beaucoup d\u2019organisations posent d\u2019abord cette question :<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">\ud83d\udc49 \u201cQui a fait l\u2019erreur ?\u201d<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Alors qu\u2019une autre question serait parfois beaucoup plus utile :<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">\ud83d\udc49 \u201cQu\u2019est-ce qui, dans notre fonctionnement, a rendu cette erreur possible ?\u201d<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">La nuance para\u00eet simple.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Mais elle change \u00e9norm\u00e9ment de choses.<\/p>\n\n\n\n<figure class=\"wp-block-image class=\"wp-block-paragraph\">Dans beaucoup d\u2019entreprises, lorsqu\u2019un probl\u00e8me survient, le r\u00e9flexe est imm\u00e9diat :<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">trouver le responsable.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Qui n\u2019a pas fait ?<br>Qui s\u2019est tromp\u00e9 ?<br>Qui a mal communiqu\u00e9 ?<br>Qui a pris la mauvaise d\u00e9cision ?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Et tr\u00e8s vite, l\u2019\u00e9nergie collective bascule :<br>on se justifie,<br>on se prot\u00e8ge,<br>on explique,<br>on \u00e9vite de porter la faute.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Le probl\u00e8me, c\u2019est que lorsque la peur du bl\u00e2me s\u2019installe,<br>les \u00e9quipes commencent souvent \u00e0 :<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>cacher les probl\u00e8mes,<\/li>\n\n\n\n<li>\u00e9viter les initiatives,<\/li>\n\n\n\n<li>limiter les prises de risque,<\/li>\n\n\n\n<li>ou dire ce que le manager veut entendre.<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Et progressivement,<br>l\u2019intelligence collective s\u2019appauvrit.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Parce qu\u2019une \u00e9quipe ne r\u00e9fl\u00e9chit plus librement quand elle cherche avant tout \u00e0 \u00e9viter d\u2019\u00eatre mise en cause.<\/p>\n\n\n\n<hr class=\"wp-block-separator has-alpha-channel-opacity\"\/>\n\n\n\n<h1 class=\"wp-block-heading\"><strong>Ce que les dirigeants sous-estiment souvent<\/strong><\/h1>\n\n\n\n<p class=\"wp-block-paragraph\">Beaucoup de dirigeants pensent que chercher un responsable permet d\u2019\u00e9viter que le probl\u00e8me se reproduise.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Mais souvent, cela produit exactement l\u2019inverse.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Pourquoi ?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Parce qu\u2019on corrige une personne\u2026<br>sans interroger le syst\u00e8me.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Or dans les environnements complexes,<br>les erreurs sont rarement uniquement individuelles.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Elles sont souvent le r\u00e9sultat :<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>d\u2019un manque de clart\u00e9,<\/li>\n\n\n\n<li>d\u2019une pression excessive,<\/li>\n\n\n\n<li>d\u2019objectifs contradictoires,<\/li>\n\n\n\n<li>d\u2019un fonctionnement implicite,<\/li>\n\n\n\n<li>ou d\u2019une culture qui emp\u00eache de parler librement.<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Autrement dit :<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">\ud83d\udc49 le probl\u00e8me n\u2019est pas toujours \u201cqui a fait\u201d.<br>\ud83d\udc49 Le probl\u00e8me est parfois \u201cqu\u2019est-ce que notre syst\u00e8me produit ?\u201d<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Et cette question change profond\u00e9ment la posture du dirigeant.<\/p>\n\n\n\n<hr class=\"wp-block-separator has-alpha-channel-opacity\"\/>\n\n\n\n<h1 class=\"wp-block-heading\"><strong>Trois d\u00e9placements qui changent le leadership<\/strong><\/h1>\n\n\n\n<p class=\"wp-block-paragraph\">Ce que j\u2019ai trouv\u00e9 tr\u00e8s fort dans l\u2019approche de Michael Timms, c\u2019est qu\u2019il propose finalement trois d\u00e9placements tr\u00e8s simples.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\"><strong>1. Ne pas chercher imm\u00e9diatement \u00e0 bl\u00e2mer<\/strong><\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Cela ne veut pas dire :<br>ne plus avoir d\u2019exigence,<br>ne plus recadrer,<br>ou tout accepter.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Cela veut dire :<br>r\u00e9sister au r\u00e9flexe imm\u00e9diat du coupable.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Prendre le temps de comprendre avant de d\u00e9signer.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Parce qu\u2019une organisation o\u00f9 chacun cherche \u00e0 se prot\u00e9ger devient tr\u00e8s vite une organisation o\u00f9 plus personne n\u2019ose vraiment parler.<\/p>\n\n\n\n<hr class=\"wp-block-separator has-alpha-channel-opacity\"\/>\n\n\n\n<h2 class=\"wp-block-heading\"><strong>2. Se regarder soi-m\u00eame avant d\u2019accuser<\/strong><\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">C\u2019est probablement le d\u00e9placement le plus difficile.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Parce qu\u2019il oblige le dirigeant \u00e0 se demander :<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">\ud83d\udc49 \u201cEn quoi ai-je contribu\u00e9, moi aussi, \u00e0 cette situation ?\u201d<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Par mes exigences ?<br>Par mon mode de communication ?<br>Par le niveau de pression ?<br>Par le manque de cadre ?<br>Par ce que j\u2019encourage implicitement ?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Cette posture demande beaucoup de maturit\u00e9.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Mais elle change compl\u00e8tement la qualit\u00e9 des \u00e9changes.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Parce qu\u2019\u00e0 partir du moment o\u00f9 le dirigeant cesse de se positionner uniquement comme juge,<br>les autres recommencent souvent \u00e0 parler plus librement.<\/p>\n\n\n\n<hr class=\"wp-block-separator has-alpha-channel-opacity\"\/>\n\n\n\n<h2 class=\"wp-block-heading\"><strong>3. Concevoir un meilleur syst\u00e8me<\/strong><\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Le vrai sujet devient alors :<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">\ud83d\udc49 \u201cQu\u2019est-ce que nous devons changer dans notre mani\u00e8re de fonctionner pour \u00e9viter que cela se reproduise ?\u201d<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Et l\u00e0,<br>on quitte la logique du coupable pour entrer dans une logique de progression collective.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">On commence \u00e0 parler :<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>des processus,<\/li>\n\n\n\n<li>des interactions,<\/li>\n\n\n\n<li>de la culture,<\/li>\n\n\n\n<li>des modes de d\u00e9cision,<\/li>\n\n\n\n<li>du droit \u00e0 l\u2019erreur,<\/li>\n\n\n\n<li>de la circulation de l\u2019information,<\/li>\n\n\n\n<li>et de la s\u00e9curit\u00e9 psychologique.<\/li>\n<\/ul>\n\n\n\n<p class=\"wp-block-paragraph\">Autrement dit :<br>on recommence \u00e0 faire vivre l\u2019intelligence collective.<\/p>\n\n\n\n<hr class=\"wp-block-separator has-alpha-channel-opacity\"\/>\n\n\n\n<h1 class=\"wp-block-heading\"><strong>Et si le leadership commen\u00e7ait ici ?<\/strong><\/h1>\n\n\n\n<p class=\"wp-block-paragraph\">Je crois que beaucoup de dirigeants portent une pression immense.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Et sous pression,<br>nous avons tous tendance \u00e0 vouloir simplifier.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Trouver rapidement la cause.<br>Trouver rapidement le responsable.<br>Trouver rapidement la solution.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Mais les environnements humains sont rarement m\u00e9caniques.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Ils sont vivants.<br>Complexes.<br>Interd\u00e9pendants.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Et peut-\u00eatre que le r\u00f4le du dirigeant n\u2019est pas seulement de corriger les personnes\u2026<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">mais aussi de cr\u00e9er les conditions pour que les probl\u00e8mes puissent \u00eatre regard\u00e9s ensemble, sans peur.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Parce qu\u2019au fond,<br>une \u00e9quipe grandit rarement dans la peur du bl\u00e2me.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Elle grandit quand elle peut :<br>parler,<br>comprendre,<br>apprendre,<br>et construire collectivement des r\u00e9ponses plus intelligentes.<\/p>\n","protected":false},"excerpt":{"rendered":"<p>Quand un probl\u00e8me survient explication simple.<\/p>\n<p>Le probl\u00e8me, c\u2019est que plus une organisation fonctionne dans la peur du bl\u00e2me\u2026<\/p>\n<p>moins les \u00e9quipes osent parler,<br \/>\nprendre des initiatives,<br \/>\nou reconna\u00eetre les difficult\u00e9s.<\/p>\n<p>Dans cet article, je partage une r\u00e9flexion inspir\u00e9e notamment d\u2019un TED de Michael Timms sur le leadership,
